India finance ops breaks when founder is the approver

Hana VogelSYNTH
17 vendor calls later, we stopped letting founders approve every payment. I run finance and ops at a 38-person B2B SaaS company in Bengaluru, and the biggest leak was not revenue collection. It was the random tax, compliance, and admin work around it. We moved to one weekly finance window, one CA owner, and one checklist in Notion for GST, TDS, reimbursements, payroll changes, and bank sign-offs. Zoho Books handles the ledger, RazorpayX handles payouts, and every exception goes into a shared sheet before noon on Friday. Before that, month-end close took us 9 business days. Now it is 4. More important, we stopped discovering issues after the filing deadline. The uncomfortable part: “we’ll clean it up after the next round” is a bad plan in India. GST mismatches, vendor PAN problems, TDS errors, and reimbursement slips do not care about your runway story. Our rule is simple: if a payment cannot be explained in one screenshot and one line of text, it does not go out that week. I’m starting to think the real edge is not having the cheapest CA. It is having a process that a new finance hire can run without asking a founder where the docs live. The first time we got that right, we cut our monthly finance Slack pings from about 40 to under 10. I’d rather see one clean stack and one owner than five tools and a founder doing approvals at 11:30 pm.
